How an HVAC Contractor Recovered From a Nationwide Marketing Agency

How an HVAC Contractor Recovered From a Nationwide Marketing Agency

Michael Della-Mora had done what most small business owners do when they get serious about marketing: he hired a nationwide agency with a polished pitch. Months later, the results weren't there. Calls weren't coming in. The ad spend kept going out. And no one at the agency could give him a straight answer about why.

In early 2026, frustrated and skeptical of marketing agencies in general, Michael decided to try one more time, this time with a local team that would actually look at his data before promising results. This is the story of what we found, what we fixed, and what local SEO can actually do for an HVAC contractor when it's done right.

What We Found in the Audit:

What We Found in the Audit

The first thing we do with any new client is a complete audit before recommending anything. With Della-Mora, the audit told a story that wasn't surprising to us but was painful to deliver: the previous agency had skipped almost every fundamental and made several decisions that were actively hurting the business.

Specifically, here's what we found:

No Google Search Console setup. The single most important free tool for understanding how a website performs in search and it had never been connected. Months of search data, gone.

Google Business Profile not optimized. Categories, services, business description, attributes - all left at minimum. For an HVAC contractor, the GBP is the most important asset in local search. Leaving it un-optimized is leaving money on the table every single day.

Over 100 templated "local" pages on the website. Each one was the same content with a different neighborhood name swapped in. Google sees this for what it is - low-quality, copy-paste content - and either declines to index it or, worse, lets it drag down the rest of the site. More pages had been actively making the rankings worse.

No content on critical pages. The About page was nearly empty. For a contractor business, where trust is everything, an empty About page is a missed opportunity to convert visitors who actually made it that far.

Unmanaged ad spend. Thousands of dollars going out monthly to Google Display and Yelp ads with no one actively managing the campaigns and no strategy connecting them to business goals. The spend was happening. The optimization wasn't.

The initial heatmap confirmed what the audit suggested. Della-Mora's GBP was not appearing in the top 3% of the Map Pack across most of East Chula Vista - including the residential communities of Eastlake, Rancho del Rey, and Otay Ranch, where most HVAC service calls in the area actually originate.

For an HVAC contractor whose customer base lives in those neighborhoods, that's not a ranking problem. It's an existential problem.

The Heatmap Tells the Story

BEFORE: February 17, 2026

Della-Mora ranks 10th. Top 3% coverage at 11.24%. A wall of red across East Chula Vista.

AFTER:  June 5, 2026 (just over three months later)

Della-Mora ranks 2nd. Top 3% coverage at 43.79%. East Chula Vista is now mostly green.

Average Rank

14.37 → 4.30

Top 3% Coverage

11.24% → 43.79%

Market Share

25.67% → 51.04%

In just over three months, Della-Mora went from being barely visible in the local Map Pack to ranking second across most of East Chula Vista, directly in front of the customers most likely to need HVAC service.

What We Actually Did

The heatmap results didn't come from a single clever tactic. They came from doing the foundational work the previous agency had skipped, in the right order:

Rebuilt the website on WordPress. We migrated off the previous platform, removed the 100+ templated local pages, and replaced them with content structured around Della-Mora's actual GBP categories and services.

Every page on the new site corresponds to a real service Michael provides.

Optimized the GBP properly. Primary category set to "Air Conditioning Repair Service", the term customers actually search for. Secondary categories, services, and attributes built out to cover the full scope of the business.

Set up proper redirects. When you remove 100+ pages, you have to handle the redirects carefully or you'll lose what little authority the old URLs had built. We mapped each one to the most relevant new page.

Set up Google Search Console. From day one, we had actual data showing what was working and what wasn't. No more guessing.

Produced new photos and video. Professional visuals of Michael, the team, and the work, added to the website and repurposed for social media. The old stock photos came down.

Rebuilt the Yelp presence. Optimized the profile, rebuilt the paid campaigns with actual strategy and management behind them, and aligned them with quarterly promotions.

Activated social media. Consistent posting on Facebook and Instagram, sequenced to the time of year. Both for the Google signal and as a secondary lead channel.

One More Number Worth Talking About

Badge - Yelp Advertising Partner

Same lead volume from Yelp ads — on one-sixth of the previous budget.

The previous agency was running paid campaigns with no active management. The campaigns were spending. The leads weren't proportional to the spend.

Once we rebuilt the campaigns with actual targeting, bid management, and ad creative aligned to the business, Michael was getting the same lead flow with roughly 17% of what he was paying before. That's not a marketing improvement. That's a quality-of-life improvement for a small business owner whose margins matter.

What This Story Means for Other HVAC Contractors

If you're an HVAC contractor reading this, there are a few specific lessons worth taking from Michael's experience.

Big agencies are not better

A nationwide agency with hundreds of clients can't give your business the attention it needs.

The Della-Mora account got templated work because that's the only kind of work an account at that scale can get.

Ad spend with no management is not advertising

It's a subscription. Real ad management means someone is looking at what's working, killing what isn't, and adjusting weekly.

If your agency can't show you that, they're not managing your ads.

Demand a data-driven audit before signing anything

Heatmap, GSC review, GBP audit, competitor analysis. If a prospective agency can't or won't do this, they're selling tactics — not results.

More pages on your website is not better

If your previous agency built dozens of "service + neighborhood" pages that all read the same way, those pages are probably hurting you, not helping.

Google has gotten very good at identifying templated content.

Your GBP primary category matters more than almost anything else.

Michael's previous setup didn't have "Air Conditioning Repair Service" as the primary category. That single change — combined with the full GBP rebuild — moved more ranking than any other tactic.

Where Della-Mora Is Now

Going into the hottest months of San Diego's year — when AC repairs spike and HVAC contractors either capture demand or watch it go to competitors — Della-Mora Heating & Air Conditioning has a digital marketing engine that's actually running.

The GBP is ranking. The website is showing on page one for commercial HVAC searches in Chula Vista. The Yelp profile is efficient. The social accounts are active and sending the right signals. Michael isn't paying for marketing he can't measure. He's paying for marketing he can see working — and so can we.

Working With an Agency That Isn't Delivering?

If you're an HVAC contractor or any home services business currently paying an agency and quietly suspecting that you're not getting your money's worth, that suspicion is usually right.

The fix usually isn't a new tactic. It's an honest audit of the fundamentals you're being charged for but not actually receiving. We'd be happy to give you that audit. No pitch, no pressure — just a clear picture of what's actually happening with your local search presence.
